Course creation flow
BonzaiAI
Description
A course creation flow that helps L&D teams turn PDF manuals into a video-based course without the need to coordinate multiple teams.
Context
BonzaiAI is an enterprise AI platform that helps L&D teams and consultants turn a PDFs manual into a course. They upload the manual and the platform generates the course, so there is no lesson planning, filming or editing. The product had already found its footing when I joined as the sole product designer, and the goal was to bring in more users. Creating a course starts with a settings step that collects everything the platform needs, where I noticed users tend to drop-off. I led the redesign of the core course creation flow to improve the adoption and overall satisfaction of the users.
Challenge
Users were dropping off mid-task because the process was too complex and unintuitive. How do we make the flow easier to adopt?
Design Approach
Analyzing feedback and insights
I grouped the feedback the team had already collected into themes using affinity mapping, sorting similar comments together helped me see which problems came up most and where they showed up in the flow.
Seeing how the problems connected
The pain points were scattered across the flow, and fixing one could affect another. I traced the connections on the customer journey map, then took the findings to stakeholders to agree on priorities. That kept me from fixing step one in a way that broke the steps around it.
Deciding and prioritizing the direction
I reorganized step one with progressive disclosure, showing only what was essential upfront and revealing more when users needed it. I also moved branding setup out of step one into a reusable brand library, so users could pick an existing brand or add a new one. Some changes depended on features that weren’t built yet, so those were planned carefully for later iterations.
Key features
Branding Kit Library
Consultants managing multiple clients had to re-enter branding on every single course, creating repetitive friction. I moved branding out of the creation flow into a reusable dashboard library with a kit selector at step one by turning one-time setup into a permanent efficiency win.
Smart Translation
Translation was a valuable feature but hidden in a post-creation menu, so users never discovered it. I moved translation to the end of the creation flow where users were already thinking about audience and reach, surfacing the capability exactly when it was most relevant.
SCORM Export
Enterprises couldn't use AI-built courses on their existing LMS without platform changes, blocking adoption. I designed export functionality so courses could move directly to their LMS infrastructure removing a critical adoption blocker without requiring system changes. I’ve suggested few options of downloading but we stopped at the easiest and fastest one.
Takeaway & reflection
Redesigned Bonzai AI's course creation flow to remove friction scattered across the process, improving user satisfaction.
Closed the gaps between BonzaiAI's demos and real product use by adding LMS export, a video editor, and reusable branding, driving successful enterprise sales demos.
Solved the flow's core bottleneck without breaking the surrounding system, sequencing every fix so each one supported the next instead of working against it.
Success was communicated to me informally, the founder would share that a certain flow felt better or that users were struggling less, rather than through a shared framework or tracked data. I'd push earlier to agree on what we're measuring and how, so outcomes are grounded in data everyone trusts, not just qualitative impressions.
